Real Results: A Case Study
Case Study: Evolving Leadership and Culture at Jason Wiener | p.c.
“Ryan creates a safe container for self exploration and accountability. He has a strategic mind and has helped me enhance our team culture, navigate thorny operational challenges, and identify growth areas for me in my leadership role. I have really enjoyed working with Ryan and recommend his coaching services. I value his time and effort tremendously.”
Jason Wiener is the founder of Jason Wiener|PC, a purpose-driven business with a focus on values-based clients and systemic change. Known for its fast-paced environment, collaborative culture, and commitment to social impact, the firm attracts team members who are both mission-aligned and intellectually driven.
Challenge
As the company grew, Jason found himself at a crossroads. While the team was talented and passionate, there were signs that the culture and systems needed to evolve to support long-term sustainability. He was grappling with questions like:
How do we support people to thrive without micromanaging?
How do we resolve interpersonal tensions while staying aligned on mission and pace?
How do we scale the way we think, solve problems, and make decisions—beyond me as the founder?
Jason engaged in a coaching and feedback process with Ryan from LIFT Economy to understand how his leadership was being experienced and to explore how to evolve the organizational culture to better support growth, autonomy, and alignment.
Engagement
The engagement included:
Confidential 360° interviews with team members to surface patterns in leadership, communication, and support structures.
A synthesis report that captured key themes, affirmations, contradictions, and tensions.
A coaching debrief to help Jason reflect, integrate insights, and identify actionable priorities.
Key Insights
The feedback sparked deep reflection. Jason saw the feedback as very helpful. It affirmed many of his strengths while surfacing blind spots and raising thoughtful challenges. He approached it with curiosity, discernment, and a willingness to grow.
High autonomy works—for some. The company’s fast-paced, “learn by doing” environment works well for highly self-directed team members, but others could feel under-supported. This surfaced the need for clearer pathways to onboarding, skill-building, and feedback.
Team dynamics highlighted certain needs. Interpersonal tensions pointed to broader opportunities to strengthen trust, communication norms, and feedback culture across the organization.
There’s a critical need for scalable learning systems. Jason possesses deep domain knowledge and strategic insight, but much of it is instinctive and informal. He identified the need to codify knowledge, develop shared frameworks, and equip others to lead without having to replicate his exact style.
He’s thinking like a systems designer. Jason began to explore knowledge management, adaptive training paths, and diagnostic tools to help team members grow—without overwhelming them or sacrificing agility.
Emerging Shifts
From expert to capacity builder. Jason is shifting from being the go-to person with answers to building infrastructure that enables others to develop their own capacity and leadership.
From informal to intentional. The firm is starting to move from organic, on-the-job learning toward structured systems that still reflect the firm’s values and pace.
From founder-led to team-driven. Jason is increasingly focused on creating a culture where problem-solving, ownership, and innovation are distributed—freeing up his time and energy for strategic growth.
Impact
Greater clarity on how Jason’s leadership supports—or unintentionally limits—team development.
A roadmap for improving onboarding, training, and feedback culture.
Increased buy-in and engagement through a transparent process that involved the whole team.
A more scalable, human-centered approach to leadership, learning, and cultural alignment.
